Consolidating a Fragmented Data Estate Into an AI-Ready Data Foundation in 6 Months

A multibillion-dollar manufacturer had 100+ disconnected systems, leaving its data too fragmented for their own AI agents to query. Turgon's AI agents mapped 6,000 tables, moved 3,500 into a governed AWS lakehouse, and delivered 300 gold layer finance and supply chain reports in 6 months, on a migration traditional integrators had scoped at 1.5 to 2 years.

Meet the Customer
A multibillion-dollar manufacturer of enterprise data infrastructure technology had largely scaled through corporate acquisitions. The company's enterprise data footprint grew system by system as it absorbed new entities and business units, each bringing its own platforms, from legacy ERP installations to newer supply chain, CRM, and service platforms.
The Problem
Years of acquisitions left the customer with over 100 disconnected systems: about half in the legacy EDW, the other half ran as shadow IT with little documentation. Inventory and receivables worth hundreds of millions of dollars were difficult to track and no system was surfacing issues automatically. They relied on tribal knowledge to find the right data.
Leadership wanted every department to be able to query its own data with AI agents. That meant moving off the legacy EDW onto a modern lakehouse, work that traditional integrators quoted would take up to 2 years.
The Solution
Turgon’s ontology agent mapped 6,000 tables across a dozen core systems, including shadow IT systems with little documentation. It found early in the process that nearly 2,500 of those tables were empty, which cut the scope before any engineering began.
The agents then built a governed medallion lakehouse on AWS. They replaced one-time batch loads with config-driven change data capture (CDC) pipelines that keep full history and lineage. The build started from the core ERP’s procure-to-pay domain, whose source-to-silver transformation ran in roughly two days, and extends across supply chain planning, CRM, service management and revenue management. One source table had more than a billion rows, so Turgon engineered an eight-way parallel load strategy to land it without extending the timeline.
Automated data quality checks means every table was checked against the full set of standard quality dimensions on every load. Financial tables had to reconcile against the reports the business already runs before they were accepted. 9 of the 381 tables weren't clear-cut, so Turgon agents routed them to the customer's team to sign off on every table. The remaining 372 tables were accepted without needing human review. Every row keeps a record of where it came from and what changed, and the customer can query that history themselves. No column from any source system was dropped.
To prove the new foundation holds up under real use, Turgon rebuilt one of the customer's revenue analytics reports on the new data model in 5 business days, against the customer's typical one-month build cycle, and benchmarked the output head-to-head against the legacy report until the two matched.
A live migration command center with approval workflows and daily status updates, gives the customer's leadership visibility into the multi-thousand-table migration as it happens, in place of status reports that used to arrive after the fact.
Turgon Solutions
- Data ontology and lineage
- EDW migration to an AWS lakehouse
- Config-driven CDC pipelines
- Data quality and governance
- Gold-layer analytics for finance and supply chain
The Results
In 6 months, Turgon built a governed AI-ready data foundation. Turgon will extend it into a semantic layer across more than 100 enterprise systems that keeps growing as the business changes.
Recovered financial visibility
Finance and sales teams can now see inventory and receivables that used to require someone to know where to look. The company itself estimated that gap in the low hundreds of millions of dollars.
Audit-grade trust in every number
More than 3,000 tables stay current through governed pipelines. Every row can be traced to its source, every load runs seven quality checks, failed rows are quarantined, and financial tables reconcile to the source system’s own reports.
Faster answers for leadership
Rebuilding a full revenue analytics report in 5 business days, against a typical one-month cycle, showed leadership it can get new or updated reporting fast enough to inform a decision in the same cycle it was asked. Turgon has delivered 300 gold-layer reports across finance and supply chain to date.
Always-accessible progress status
A live migration command center gives leadership real-time visibility into the migration itself, replacing status meetings and one-off requests with a dashboard they can check on their own.
