When we think about building great products, the classic playbook taught in every startup accelerator, PM bootcamp, and product strategy book still starts with the same rhythm: define a problem, build an MVP, ship fast, learn, iterate, and then — scale.
But when you’re building products powered by Large Language Models (LLMs) or other emergent AI capabilities, this linear model starts to break. Not at the margins — but at its core. The assumptions behind MVP thinking don’t hold when the product surface itself is unpredictable, dynamic, and shaped by data more than design.

Why Traditional Product Thinking Breaks Down in AI
1. MVPs Assume Determinism
A traditional MVP answers the question: “Can this feature solve the problem?” You build a thin vertical slice and test if it meets a defined user need.
But LLMs don't work like that. They don’t deliver deterministic outcomes. The same input can yield different results. Evaluation is fuzzy. Success isn’t binary. And often, what the model is capable of evolves even without code changes — just with new data or API versions.
2. Features ≠ Value
In traditional SaaS, product managers ship features. In AI products, the feature may not even exist until the model is prompted properly. You don’t build a feature — you coax a capability out of a model.
This leads to a fundamental shift: product managers need to think not in terms of UI and buttons, but prompts, retrievals, context windows, guardrails, and fallback logic.
3. Linear Roadmaps Fail
In AI, new capabilities often emerge after deployment. A user might discover a new use case the team never envisioned. Suddenly, the roadmap needs to react to emergent behavior, not just follow a plan.
Trying to force AI product development into a linear roadmap is like trying to plan a jazz improvisation with a Gantt chart.

To build AI-native products — not just bolt AI onto existing tools — we need to shift from build-and-ship to probe-and-respond. Here are three new principles:
1. Think in Probabilities, Not Specs
Instead of fixed success criteria, define product outcomes in terms of thresholds: acceptable ranges for hallucination, latency, and confidence. UX affordances like showing model uncertainty or giving users the ability to "undo" are essential scaffolds.
2. Co-Design With the Model
LLM capabilities are not APIs you consume; they’re partners you collaborate with. Product design becomes prompt engineering, retrieval strategy, model selection, and orchestrating fallback behavior.
Think of the model as a design material — like pixels or APIs — and involve it from the ideation stage onward.
3. Ship Loops, Not Features
Every shipped interaction should close the loop — collecting user feedback, surfacing model errors, and learning from usage. You’re not shipping features; you’re shipping feedback systems.
The most successful AI products don’t just answer questions — they learn what the user actually meant, and get better over time.
A New Product Development Cycle for AI
Here’s what a more adaptive, AI-native cycle looks like:
Probe: Identify a high-value user intent, and test the model’s latent capability via prototypes (e.g., LangChain, Playground, or internal tooling).
Observe: Let users interact with the model. Observe edge cases, failure modes, and surprises.
Instrument: Add guardrails, fallback prompts, fine-tuning, or retrieval logic to handle the most common issues.
Close the Loop: Build systems for feedback, human-in-the-loop correction, and evaluation pipelines that improve model behaviour.
Iterate Fast, But Learn Faster: Use A/B testing, evaluation sets, and human annotations — not just UI metrics — to understand impact.
What This Means for PMs and Tech Leaders
AI product management demands new instincts:
- You can’t spec every behaviour — so you learn to steer instead of control.
 - You don’t just ship features — you architect learning loops.
 - You’re not just validating market fit — you’re testing model fit and data fit simultaneously.
 
As product builders, we’re entering an era where intelligent systems are the interface, and data is a first-class citizen in design. Those who can master this shift will define the next generation of category-defining products.
